Moat rating narrow

Argued, not assumed. The FY2025 10-K does evidence a real moat in margin: total gross margin percentage rose 44.1% (2023) to 46.2% (2024) to 46.9% (2025) in markets the same filing describes as characterised by 'aggressive price competition, downward pressure on gross margins.' But the filing bounds the claim itself: it concedes 'a minority market share in the global smartphone, personal computer, tablet and wearables markets,' it discloses no retention, active-device or installed-base figure anywhere (its only 'large installed bases of active devices' reference describes competitors), and it discloses that both of the highest-margin layers are already being cut down by force -- Apple is 'currently subject to a court order preventing it from imposing any commission or fee on certain purchases' on the U.S. App Store storefront, has had to open 'alternative methods of distribution for iOS and iPadOS apps, alternative payment processing' in the EU, and warns that a reversal on appeal in the Google search case could impose remedies 'prohibiting Google from offering the Company commercial terms for search distribution.' A moat that earns 46.9% gross margin but whose most profitable layer is being narrowed by two courts and a regulator is narrow, not wide.

wide

The band is earned by a measured share gap on a hard-to-rebuild asset, not asserted. W3Techs' 17 September 2026 survey (w3techs.com/technologies/overview/proxy) puts Cloudflare in front of 25.8% of all websites, an 85.0% share of the reverse-proxy market, against Amazon CloudFront at 5.5%, Fastly at 3.0% and Akamai at 2.1% - roughly fifteen times the nearest rival. The FY2025 10-K filed 2026-02-26 describes what a challenger would have to reproduce to contest that: a network that 'spans more than 330 cities in over 125 countries worldwide and interconnects with over 13,000 networks globally', architected to 'run every service on every server in every city' - capacity and peering accumulated city by city over a decade, not bought in a quarter. The position has been monetised without margin decay: SEC XBRL fundamentals on this site show GAAP gross margin inside a 74.5-78.7% band in every fiscal year from FY2017 to FY2025 while revenue grew from $134.9M to $2,167.9M, and Cloudflare's Q4/FY2025 results release of 2026-02-10 (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) reports remaining performance obligations up 48% and new annual contract value up nearly 50% year over year. What stops this being a certainty rather than a judgement: the dominant share sits in application services, while SASE and developer compute are contested by vendors the 10-K itself concedes hold 'substantially greater financial, technical, and other resources.'

narrow

Phison's edge is real but contestable. Its 2025 annual report says 'The core technology of Flash products is the controllers and the integration of their firmware and software'. It reports about 2,000 NAND-related patents and says 'our controllers are sold to Tier-1 NAND vendors such as Kioxia, Kingston, and Micron'. It spent 18.96% of 2025 revenue on R&D. Gross margin was 32.41% in 2024 and 34.21% in 2025, before the 2026 NAND upswing. The same report concedes that 'Most of the business opportunities and core technology are in the hands of big NAND Flash suppliers' and that 'The controller suppliers in Taiwan are holding fewer and fewer advantages'. Tom's Hardware (2025-05-29) says Phison's E26 had dominated high-end PCIe 5.0 client SSDs 'for several years'. It adds that 'this monopoly is about to end' because over a dozen SSD makers showed Silicon Motion SM2508 drives.

Moat type switching costs

The 10-K locates the durable advantage in an integrated stack and its third-party ecosystem, not in patents: it names 'a strong third-party software and accessories ecosystem' among the principal competitive factors and states the Company 'designs and develops nearly the entire solution for its products, including the hardware, operating system, numerous software applications and related services,' while explicitly disclaiming IP as the source -- 'No single intellectual property right is solely responsible for protecting the Company's products and services' and the Company 'relies primarily on the innovative skills, technical competence and marketing abilities of its personnel.' The remedies now in force confirm the diagnosis negatively: the same filing describes being required to permit alternative distribution and alternative payment processing in the EU and being barred from charging commission on certain linked-out purchases in the U.S. -- remedies aimed squarely at lowering the cost of leaving Apple's rails, which is what a switching-cost moat is.

source: sec.gov

cost scale

The FY2025 10-K states the mechanism outright, and it is a unit-cost curve rather than a user-to-user network: 'We have chosen to utilize this idle capacity to create a free tier of service which has generated substantial global scale for us. In turn, this scale makes us attractive partners for Internet Service Providers (ISPs) globally, which reduces our co-location and bandwidth costs. As our network grows, these dynamics become even more powerful.' The same section explains why the curve applies to every line rather than one: the architecture lets Cloudflare 'deploy standard, commodity hardware' and run 'every service on every server in every city', so a new product reaches 330+ cities at near-zero incremental capital. That is what lets the filing claim Workers is offered 'at prices that are highly competitive with public cloud vendors' while FY2025 GAAP gross margin still printed 74.5%. Switching costs (traffic routed through Cloudflare, DNS delegated to it) and threat-intelligence feedback from aggregate traffic sit on top, but the filing-stated primary source is cost falling as the network grows.

intangibles ip

The advantage Phison names is controller and firmware know-how backed by patents, not scale or lock-in. The annual report says 'Firmware technology is the key' to supporting all major flash specifications with high compatibility. It says the company has worked on NAND controllers for over 20 years and 'obtained about 2,000 patents related to NAND Flash technologies'. Its 2Q26 earnings deck counts '2100+' global patents, including pending ones. The IP is not exclusive. The report says many NAND peripheral specifications have patent protection, so 'how to obtain enough NAND Flash memory material and how to obtain relevant patent authorization are critical issues to us'. It calls 'the close relationship with the international big NAND Flash suppliers' the 'most critical factor' for staying in the supply chain.

Leadership fast follower

Apple leads on integration and margin rather than on units, and the filing says so: it 'has a minority market share in the global smartphone, personal computer, tablet and wearables markets,' while competitors have 'broad product lines, low-priced products, large installed bases of active devices, and large customer bases.' On the AI axis that defines this graph, Apple is following rather than leading -- it now licenses a rival's frontier models to power Siri (see the Apple Intelligence / Siri row and its citation) while pushing its own advantage down into silicon.

clear leader

Leadership is measured, not inferred. W3Techs on 2026-09-17 records an 85.0% reverse-proxy market share against 5.5% for Amazon CloudFront and 2.1% for Akamai, and makes Cloudflare the largest authoritative-DNS provider at 18.5% of all websites versus 9.9% for the next-placed GoDaddy Group. The FY2025 10-K reports the enterprise side moving the same way - 4,298 large customers at 2025 year-end against 3,497 a year earlier and 2,756 in 2023 - and the Q4/FY2025 results release (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) cites the largest annual contract value deal in company history at about $42.5M per year. The band is for the application-services core the share data covers; in SASE and in serverless compute Cloudflare is a challenger to larger incumbents, and no independent placement naming Cloudflare in those markets was obtained for this profile.

source: sec.gov

co leader

Third-party coverage frames merchant controllers as a contest between Phison and Silicon Motion. Tom's Hardware (2025-05-29) says the high-end PCIe 5.0 client SSD market had been 'dominated' by Phison's E26 'for several years', until over a dozen SSD makers showed SM2508-based drives. Its 2026-06-16 interview notes that 'both Silicon Motion and its rival Phison posted record Q1 results'. In that interview, Silicon Motion says 'most module makers use our controllers'. A Morgan Stanley note reported by TechNews (2025-11-10) expects Phison's controller share to keep growing. No tracker publishes a controller ranking, and Phison's annual report gives no share figure. In enterprise SSDs it is outside TrendForce's 2Q26 top five. The band is therefore held at co-leader, not leader.

Pricing power strong

The 10-K's own gross-margin table: total gross margin percentage 44.1% (2023) to 46.2% (2024) to 46.9% (2025), with Services at 75.4% versus Products at 36.8%, and iPhone net sales rising 'due to higher net sales of Pro models' -- mix moving up, not down. Held against the filing's own hedge that 'gross margins will be subject to volatility and downward pressure,' the realised trend is the stronger evidence.

source: sec.gov

moderate

Evidence cuts both ways, which is why this is not the top band. For it: GAAP gross margin has never left a 74.5-78.7% band across FY2017-FY2025 (SEC XBRL fundamentals on this site) even as revenue compounded 16x, and the Q4/FY2025 results release (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) shows customers committing more rather than less - RPO +48% year over year and new ACV up nearly 50%. Against it: FY2025's 74.5% is the lowest reading in that nine-year series, a large permanent free tier anchors the entry price, the 10-K positions Workers 'at prices that are highly competitive with public cloud vendors', and the competition risk factor warns that larger rivals can 'sell products and services with which we compete at zero or negative margins, offer fee waivers and reductions or other economic and non-economic concessions', with competitive pressure that 'may result in price reductions, fewer subscriptions, reduced revenue and gross margin'.

source: sec.gov

moderate

Phison's gross margin held steady before the 2026 upswing: 32.41% in 2024 and 34.21% in 2025, per the annual report. The report ties 2025's pricing to mix: a higher share of lower-priced embedded modules cut both the average unit selling price and the average unit cost. But module products, 72.41% of 2025 revenue, are built from NAND bought from suppliers. The report lists 'Flash Memory in Control of Big International Suppliers' among its disadvantages. Its 2Q26 gross margin of 65.3%, against 29.1% a year earlier, tracks the NAND upswing. TrendForce (2026-03-02) reports that Phison was 'Following the lead of major NAND players like Sandisk' when it required prepayment or shorter payment cycles.

Summary

Apple's moat is usually asserted through the ecosystem; the FY2025 10-K neither quantifies nor claims retention, so the evidence has to be read elsewhere in the filing. Where it does show is mix and margin: Services reached $109.2B of $416.2B net sales (+14%) at a 75.4% gross margin against 36.8% on Products, so 26% of revenue delivered $82.3B of the $195.2B total gross margin, and iPhone grew 'due to higher net sales of Pro models.' That profit concentration is also the vulnerability the filing itself flags: Apple 'earns revenue from licensing arrangements with Google LLC and other companies to offer their search services on the Company's platforms,' arrangements 'currently subject to government investigations and legal proceedings' after Google was found to have violated U.S. antitrust laws on August 5, 2024 and the D.C. District Court ordered remedies on September 2, 2025 -- with the 10-K warning that a reversal on appeal could impose DOJ's proposed remedies 'prohibiting Google from offering the Company commercial terms for search distribution,' which 'could materially adversely affect the Company's ability to earn revenue from such licensing arrangements.' Apple never discloses the size of that payment in the filing -- the concentration is admitted but not measured. Alongside it, the App Store toll has already been reduced in both jurisdictions. What is not in dispute is the vertical integration: Apple designs the silicon and now the cellular modem, and uses 'custom components available from only one source.' Read together: a genuine, margin-visible switching-cost moat around an integrated stack, with its two most profitable layers under active legal reduction.

Cloudflare sells security, performance and connectivity as services delivered from one global anycast network rather than from boxes at a customer's edge. The FY2025 10-K frames the market as a consolidation away from enterprises that 'string together a diverse set of on-premises hardware boxes from different vendors' and away from 'stringing together multiple point-cloud solutions that only address specific network needs', toward one integrated provider it calls the Connectivity Cloud, and places Cloudflare as 'a leader in this Connectivity Cloud category'. The economics are unusual: idle capacity funds a free tier, the free tier buys global traffic scale, that scale makes Cloudflare a peering partner ISPs want, and peering cuts colocation and bandwidth cost - a loop the filing says 'become[s] even more powerful' as the network grows. Independent measurement confirms where that loop has already settled the market: W3Techs on 2026-09-17 shows an 85.0% reverse-proxy share and the largest authoritative-DNS footprint at 18.5% of all websites. Commercially the company ended 2025 with roughly 332,000 paying customers in more than 190 countries and 4,298 large customers, up from 2,756 two years earlier, with no customer above 10% of revenue. The contested half of the story is the growth half: the SASE platform competes with established cloud-security, email-security and SD-WAN vendors, and the developer platform competes for storage and compute against hyperscalers, markets where the 10-K's own risk factors concede rivals have greater name recognition, larger customer bases and 'more mature products and services developed for large customers'. The core is defended; the adjacencies are being fought for, and FY2025 gross margin at a nine-year low of 74.5% is the first visible cost of building GPU capacity for that fight.

Phison designs NAND flash controllers, and most of its revenue comes from selling the storage built on them. In 2025, flash memory module products were 72.41% of its NT$72.664 billion revenue and controllers 19.26%. Its 2Q26 deck splits revenue into AI-ecosystem modules (enterprise SSDs, aiDAPTIV, boot drives and others) at 38%, embedded ODM modules at 33%, industrial modules at 16%, controllers at 6% and retail modules at 5%. Its controllers cover PCIe SSDs, eMMC/UFS, USB drives and SD cards. The annual report names Silicon Motion, ASolid and JMicron as the other major controller suppliers. Phison says its share of SSD controllers exceeds 20% and its share of automotive-grade controllers exceeds 40%. But its own annual report gives market share as 'Not applicable because there is no clear statistical data', and no independent tracker confirms either figure. Phison depends on the NAND makers for supply. Kioxia, a strategic partner since 2002, supplied 28.33% of 2025 purchases. The 2026 NAND shortage lifted 2Q26 revenue to NT$67.888 billion and gross margin to 65.3%, from 29.1% a year earlier. In February 2026 Phison followed its NAND suppliers in asking customers for prepayment or shorter payment cycles. Its growth bet is enterprise SSDs under the Pascari brand. There, TrendForce's 2Q26 top five brands are all NAND manufacturers.

Chain position

Applications-layer name in the AI chain: the 10-K describes designing 'nearly the entire solution' and using custom components 'available from only one source,' making Apple a large, concentrated buyer of leading-edge silicon rather than a supplier of AI compute to anyone else.

Cloudflare sits between end users and whatever hosts the application - origin data centre, public cloud or SaaS - so it is a control layer in front of infrastructure rather than infrastructure a workload runs on, which the 10-K argues is the point: customers 'concerned about being locked in to any one public cloud provider' want policy enforced by 'an independent and integrated services provider'. Two AI-era roles follow from that position. As a supplier, the filing describes 'ongoing deployment of graphics processing units (GPUs) across our global network of servers' behind Workers AI, Vectorize and AI Gateway, putting inference next to the user instead of in a region. As a gatekeeper, the application-services suite now exists in part to 'easily identify, block and control access from AI crawlers and AI agents and operators' and underpins announced efforts to let content creators monetise how those crawlers reach their work - which makes Cloudflare a toll point between AI model builders and the open web.

Merchant NAND controller designer and storage-module supplier, sitting between the NAND makers and SSD, PC, smartphone, industrial and data-center customers. Kioxia supplied 28.33% of 2025 purchases, and no customer exceeded 10% of sales in 2024 or 2025.
