Moat rating wide

The band is earned by a measured share gap on a hard-to-rebuild asset, not asserted. W3Techs' 17 September 2026 survey (w3techs.com/technologies/overview/proxy) puts Cloudflare in front of 25.8% of all websites, an 85.0% share of the reverse-proxy market, against Amazon CloudFront at 5.5%, Fastly at 3.0% and Akamai at 2.1% - roughly fifteen times the nearest rival. The FY2025 10-K filed 2026-02-26 describes what a challenger would have to reproduce to contest that: a network that 'spans more than 330 cities in over 125 countries worldwide and interconnects with over 13,000 networks globally', architected to 'run every service on every server in every city' - capacity and peering accumulated city by city over a decade, not bought in a quarter. The position has been monetised without margin decay: SEC XBRL fundamentals on this site show GAAP gross margin inside a 74.5-78.7% band in every fiscal year from FY2017 to FY2025 while revenue grew from $134.9M to $2,167.9M, and Cloudflare's Q4/FY2025 results release of 2026-02-10 (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) reports remaining performance obligations up 48% and new annual contract value up nearly 50% year over year. What stops this being a certainty rather than a judgement: the dominant share sits in application services, while SASE and developer compute are contested by vendors the 10-K itself concedes hold 'substantially greater financial, technical, and other resources.'

narrow

The FY2025 10-K describes a real but limited edge: after an automotive design win a competing product may not be able to displace the winner because it is 'very unlikely that a customer will change complex technology until a product model is revamped', and it claims technical barriers to entry and cites over 359 granted and over 102 pending patents. The same filing concedes intense, price-sensitive competition from larger rivals that may be able to offer competing functionality 'at lower cost or free of charge' within larger offerings, possible pricing pressure from OEMs, master service agreements customers can terminate on six months to one year of prior written notice, and, to date, substantial net losses and negative cash flows from operating activities. The stickiness is real, but it has not yet produced profits.

narrow

The FY2025 10-K grounds a real but bounded advantage. Susquehanna produced about 17 TWh in 2025 at an all-in cost of about $27/MWh, and up to 1,920 MW of it is contracted to AWS under a long-term, fixed-price PPA through 2042 'at anticipated premium prices', with deliveries expected to ramp to full volume no later than 2032. The moat is narrow rather than wide because, outside its contracts, the fleet sells into competitive wholesale markets, and the 10-K says that 'unlike regulated utilities, we are not assured of any rate of return on capital investments through a regulated rate structure'. It also concedes that competitors 'may have advantages over us through access to greater resources, newer generation facilities, lower costs, or more experience'. The advantage is also concentrated: Susquehanna has typically been about half of total annual generation.

Moat type cost scale

The FY2025 10-K states the mechanism outright, and it is a unit-cost curve rather than a user-to-user network: 'We have chosen to utilize this idle capacity to create a free tier of service which has generated substantial global scale for us. In turn, this scale makes us attractive partners for Internet Service Providers (ISPs) globally, which reduces our co-location and bandwidth costs. As our network grows, these dynamics become even more powerful.' The same section explains why the curve applies to every line rather than one: the architecture lets Cloudflare 'deploy standard, commodity hardware' and run 'every service on every server in every city', so a new product reaches 330+ cities at near-zero incremental capital. That is what lets the filing claim Workers is offered 'at prices that are highly competitive with public cloud vendors' while FY2025 GAAP gross margin still printed 74.5%. Switching costs (traffic routed through Cloudflare, DNS delegated to it) and threat-intelligence feedback from aggregate traffic sit on top, but the filing-stated primary source is cost falling as the network grows.

switching costs

The stickiest advantage in the 10-K is design-win lock-in: a product that did not win an OEM or Tier-1 design may not be able to displace the winner until the customer begins a new selection process, because the 10-K says customers are very unlikely to change complex technology until a product model is revamped. Private domains make SoundHound a long-term "partner" (the 10-K's quotation marks) because subscribing customers retain the ability to iterate and update their content on its platform. Patents are the weaker source: the filing warns that competitors 'may independently develop technologies that are substantially the same or superior' without infringing its rights.

source: sec.gov

cost scale

The 10-K says Talen's ability to compete 'is affected primarily by electricity prices, fuel prices, the relative cost of electric generation, and the reliability and availability of generation assets'. The edge it cites is low-cost baseload supply: Susquehanna, the seventh-largest U.S. nuclear plant, produced power at an all-in cost of about $27/MWh in 2025, under NRC licences that expire in 2042 and 2044. The 10-K says natural gas facilities 'often serve as the marginal, price-setting generating units' and that energy margin is influenced by the relationship between electricity and natural gas prices, so a low-cost nuclear unit earns the gap between market price and its own cost. The AWS adjacency is a contract rather than a fleet-wide switching cost, and network effects and IP do not apply.

Leadership clear leader

Leadership is measured, not inferred. W3Techs on 2026-09-17 records an 85.0% reverse-proxy market share against 5.5% for Amazon CloudFront and 2.1% for Akamai, and makes Cloudflare the largest authoritative-DNS provider at 18.5% of all websites versus 9.9% for the next-placed GoDaddy Group. The FY2025 10-K reports the enterprise side moving the same way - 4,298 large customers at 2025 year-end against 3,497 a year earlier and 2,756 in 2023 - and the Q4/FY2025 results release (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) cites the largest annual contract value deal in company history at about $42.5M per year. The band is for the application-services core the share data covers; in SASE and in serverless compute Cloudflare is a challenger to larger incumbents, and no independent placement naming Cloudflare in those markets was obtained for this profile.

behind

The 10-K calls SoundHound 'a global leader in conversational intelligence' with 'best-in-class speed and accuracy', but these are the company's own claims and it gives no share figure. Apart from the company's own positioning, such as its belief that some legacy vendors offer dated technologies, the 10-K's comparisons with rivals run against SoundHound: some current or potential competitors are large technology companies that have 'significantly greater financial, technical and marketing resources than SoundHound does', they may be able to respond more rapidly to new or emerging technologies, and its large competitors may have greater access to customer data, which the 10-K says provides them with a competitive advantage in developing new products and technologies.

source: sec.gov

at parity

Talen calls itself 'a leading independent power producer', but its merchant output is undifferentiated. The 10-K says it sells into PJM capacity auctions and day-ahead and real-time markets against 'other non-utility generators, regulated utilities and their competitive subsidiaries, industrial companies, financial institutions, and other energy marketers', and that some rivals may have greater resources, newer plants or lower costs. Susquehanna's rank as the seventh-largest U.S. nuclear facility shows scale, not market leadership.

Pricing power moderate

Evidence cuts both ways, which is why this is not the top band. For it: GAAP gross margin has never left a 74.5-78.7% band across FY2017-FY2025 (SEC XBRL fundamentals on this site) even as revenue compounded 16x, and the Q4/FY2025 results release (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) shows customers committing more rather than less - RPO +48% year over year and new ACV up nearly 50%. Against it: FY2025's 74.5% is the lowest reading in that nine-year series, a large permanent free tier anchors the entry price, the 10-K positions Workers 'at prices that are highly competitive with public cloud vendors', and the competition risk factor warns that larger rivals can 'sell products and services with which we compete at zero or negative margins, offer fee waivers and reductions or other economic and non-economic concessions', with competitive pressure that 'may result in price reductions, fewer subscriptions, reduced revenue and gross margin'.

source: sec.gov

weak

The 10-K flags price sensitivity among customers, rival alternatives offered 'at significantly lower costs or free of charge', and the strong purchasing power of major OEMs, under which SoundHound may be expected to quote fixed prices or be forced to accept annual price-reduction commitments. GAAP gross margin, computed from the 10-K's revenue and cost of revenue, fell from 75.4% (FY2023) to 48.9% (FY2024) and 42.4% (FY2025). The company attributes both declines primarily to acquisitions: the FY2024 10-K cites Amelia and SYNQ3, including SYNQ3's lower-margin call-center agent business and amortization of acquired intangibles, and the FY2025 10-K cites Amelia and Interactions, including $14.1M and $0.8M of amortization of acquired intangibles. Neither passage attributes the decline to pricing. The Q2 2026 release (8-K filed 2026-08-05) reports GAAP gross margin up 6.1 points year over year to 45.1%, with non-GAAP gross margin flat at 58.4%.

source: sec.gov

moderate

Pricing power is mixed and sits in the AWS contract. The AWS PPA is fixed-price 'at anticipated premium prices' through 2042, and the 10-K says such large-load contracts 'can lock in meaningful premiums'. The Brandon Shores and H.A. Wagner RMR agreements provide FERC-approved annual fixed-cost payments of $145 million and $35 million from June 1, 2025, each including a performance hold-back, and FERC's approval is under appeal by the Maryland Office of People's Counsel; they give revenue certainty rather than pricing power. The merchant remainder takes market prices. The 10-K says gas units 'often serve as the marginal, price-setting generating units', and the PJM auction imposed a capacity price collar with an approximate minimum and maximum of $175/MWd and $325/MWd for the 2026/2027 and 2027/2028 auctions. In the 2027/2028 auction Talen cleared 8,745 MW at $333.44/MWd.

Summary

Cloudflare sells security, performance and connectivity as services delivered from one global anycast network rather than from boxes at a customer's edge. The FY2025 10-K frames the market as a consolidation away from enterprises that 'string together a diverse set of on-premises hardware boxes from different vendors' and away from 'stringing together multiple point-cloud solutions that only address specific network needs', toward one integrated provider it calls the Connectivity Cloud, and places Cloudflare as 'a leader in this Connectivity Cloud category'. The economics are unusual: idle capacity funds a free tier, the free tier buys global traffic scale, that scale makes Cloudflare a peering partner ISPs want, and peering cuts colocation and bandwidth cost - a loop the filing says 'become[s] even more powerful' as the network grows. Independent measurement confirms where that loop has already settled the market: W3Techs on 2026-09-17 shows an 85.0% reverse-proxy share and the largest authoritative-DNS footprint at 18.5% of all websites. Commercially the company ended 2025 with roughly 332,000 paying customers in more than 190 countries and 4,298 large customers, up from 2,756 two years earlier, with no customer above 10% of revenue. The contested half of the story is the growth half: the SASE platform competes with established cloud-security, email-security and SD-WAN vendors, and the developer platform competes for storage and compute against hyperscalers, markets where the 10-K's own risk factors concede rivals have greater name recognition, larger customer bases and 'more mature products and services developed for large customers'. The core is defended; the adjacencies are being fought for, and FY2025 gross margin at a nine-year low of 74.5% is the first visible cost of building GPU capacity for that fight.

SoundHound sells independent, white-label voice and agentic AI to carmakers, TV/IoT makers, restaurants and enterprises. Its 10-K pitches this as the alternative to big-tech assistants that take over a brand's users and data. Its defensibility rests mainly on automotive design wins, which the 10-K says customers are very unlikely to change until a product model is revamped. It layered on the Amelia (Aug 2024) and Interactions (Sep 2025) acquisitions, and it completed the LivePerson acquisition on 2026-09-04 per that day's 8-K, whose press release cites a strengthened IP portfolio of over 750 patents. Against that, the 10-K lists rivals with far greater resources and data that may be able to offer competing functionality at lower cost or free, customers that may develop competing products, competitors that may build their own solutions on open-source software, and possible OEM pricing pressure. The 10-K reports substantial net losses and negative operating cash flows to date, and GAAP gross margin fell from 75.4% (FY2023) to 42.4% (FY2025), a decline the company attributes mainly to acquisition mix and amortization. The advantage looks narrow and not yet proven economically.

Talen's advantage comes from one contracted asset. It owns 90% of the 2.5 GW Susquehanna nuclear plant, which produced about 17 TWh in 2025 at about $27/MWh all-in, and it has agreed to supply the adjacent AWS data campus with up to 1,920 MW under a fixed-price PPA through 2042. The rest of its roughly 13.1 GW fleet at the 10-K date (a total that includes its 2.2 GW nuclear share) includes newly acquired H-class combined-cycle gas plants, intermediate and peaking units, the Brandon Shores and H.A. Wagner units kept running under FERC-approved RMR agreements, and about 800 MW of minority interests in three coal-fired plants. Apart from the RMR units, that fleet sells capacity and energy mainly into competitive PJM markets through capacity auctions, spot markets and futures contracts, and the 10-K notes that, 'unlike regulated utilities, we are not assured of any rate of return on capital investments through a regulated rate structure'. The 10-K's 'Talen flywheel' strategy is to repeat the AWS model with other large-load buyers. Until more of the fleet is contracted, the moat stays narrow and concentrated in Susquehanna.

Chain position

Cloudflare sits between end users and whatever hosts the application - origin data centre, public cloud or SaaS - so it is a control layer in front of infrastructure rather than infrastructure a workload runs on, which the 10-K argues is the point: customers 'concerned about being locked in to any one public cloud provider' want policy enforced by 'an independent and integrated services provider'. Two AI-era roles follow from that position. As a supplier, the filing describes 'ongoing deployment of graphics processing units (GPUs) across our global network of servers' behind Workers AI, Vectorize and AI Gateway, putting inference next to the user instead of in a region. As a gatekeeper, the application-services suite now exists in part to 'easily identify, block and control access from AI crawlers and AI agents and operators' and underpins announced efforts to let content creators monetise how those crawlers reach their work - which makes Cloudflare a toll point between AI model builders and the open web.

Voice and agentic AI layer that OEMs, restaurants and enterprises embed under their own brand. Per the 10-K it combines its domains with third-party LLMs such as OpenAI's ChatGPT and runs on hosting facilities and third-party public clouds.

Supplies nuclear power from Susquehanna to Amazon's adjacent AWS data campus, and sells capacity and energy into the PJM grid.
