The band is earned by a measured share gap on a hard-to-rebuild asset, not asserted. W3Techs' 17 September 2026 survey (w3techs.com/technologies/overview/proxy) puts Cloudflare in front of 25.8% of all websites, an 85.0% share of the reverse-proxy market, against Amazon CloudFront at 5.5%, Fastly at 3.0% and Akamai at 2.1% - roughly fifteen times the nearest rival. The FY2025 10-K filed 2026-02-26 describes what a challenger would have to reproduce to contest that: a network that 'spans more than 330 cities in over 125 countries worldwide and interconnects with over 13,000 networks globally', architected to 'run every service on every server in every city' - capacity and peering accumulated city by city over a decade, not bought in a quarter. The position has been monetised without margin decay: SEC XBRL fundamentals on this site show GAAP gross margin inside a 74.5-78.7% band in every fiscal year from FY2017 to FY2025 while revenue grew from $134.9M to $2,167.9M, and Cloudflare's Q4/FY2025 results release of 2026-02-10 (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) reports remaining performance obligations up 48% and new annual contract value up nearly 50% year over year. What stops this being a certainty rather than a judgement: the dominant share sits in application services, while SASE and developer compute are contested by vendors the 10-K itself concedes hold 'substantially greater financial, technical, and other resources.'

The 2025 annual report (English translation filed with TWSE 2026-04-28) shows scale without a protected return: revenue of NT$2.1865 trillion, up 108%, at a gross profit margin of 6.1% and a consolidated operating profit margin of 3.6%, with gross profit up 59.33% against net revenues up 108.39%. The report's own list of unfavorable factors opens with "Intense Price Competition and Declining Gross Profit Margins" and says the IT industry, "with its relatively low barriers to entry, has attracted numerous manufacturers, leading to fierce competition", while its key-buyer table puts Buyer A at 39.32%, Buyer E at 21.21% and Buyer I at 12.81% of 2025 net sales. A large, competitive incumbent whose own filing concedes the entry barriers are relatively low: no moat is claimable.

The FY2026 10-K describes a genuine but bounded advantage. On the asset side the filing claims a modular Server Building Block Solutions architecture, over 3,500 R&D employees, in-house design control over many sub-systems, and that Supermicro believes it is 'the only major server, storage, and accelerated compute platform vendor that designs, develops, and manufactures a significant portion of its systems in the United States.' Against that, the same filing calls its market 'highly competitive, rapidly evolving,' concedes that 'most of our competitors have longer operating histories, significantly greater resources, greater name recognition, or deeper market penetration,' reports intensified competition from 'predominantly Asia-based' entrants 'leading to pricing pressure,' and states that pricing pressure has produced 'a continued decline of average selling prices across our business and we expect that these historical trends will continue.' It also disclaims patent dependence outright. A durable-but-shallow advantage in time-to-market and integration, sitting on top of a commoditizing box business, is narrow rather than wide.

Moat type cost scale

The FY2025 10-K states the mechanism outright, and it is a unit-cost curve rather than a user-to-user network: 'We have chosen to utilize this idle capacity to create a free tier of service which has generated substantial global scale for us. In turn, this scale makes us attractive partners for Internet Service Providers (ISPs) globally, which reduces our co-location and bandwidth costs. As our network grows, these dynamics become even more powerful.' The same section explains why the curve applies to every line rather than one: the architecture lets Cloudflare 'deploy standard, commodity hardware' and run 'every service on every server in every city', so a new product reaches 330+ cities at near-zero incremental capital. That is what lets the filing claim Workers is offered 'at prices that are highly competitive with public cloud vendors' while FY2025 GAAP gross margin still printed 74.5%. Switching costs (traffic routed through Cloudflare, DNS delegated to it) and threat-intelligence feedback from aggregate traffic sit on top, but the filing-stated primary source is cost falling as the network grows.

The report's "Competitive Niches" section lists operating capabilities rather than a durable barrier: an R&D team of "over 5,600 people", manufacturing bases in Taiwan, U.S.A., China, Mexico, Czech Republic, Vietnam and Malaysia, lean manufacturing, product quality, supplier relationships, global logistics and an experienced management team. None of these is a patent position or a customer lock-in: R&D expenses were 1.43% of 2025 revenue, the Company reports 120 U.S. and 122 Taiwan patents granted in 2025, and the niche section's description of brand clients "each comprising an equal share of our sales" sits beside a key-buyer table in which a single buyer took 39.32% of 2025 net sales.

cost scale

The filing locates the advantage in design-and-manufacturing scale, not in IP or lock-in. It says the company manufactures the majority of its systems at its San Jose headquarters with assembly, test and QC also in Taiwan, the Netherlands and Malaysia, and that this structure lets it 'reduce time to delivery, mitigate the impact of tariffs and regional costs, and reduce overall manufacturing costs.' Its own list of principal competitive factors includes 'cost-effective design and manufacturing' and 'sufficient manufacturing capacity necessary to support market demand.' Intangibles are explicitly ruled out as the source: 'neither our business as a whole nor any of our principal businesses are materially dependent on a single patent,' with reliance placed 'primarily on trade secrets, technical know-how.' Switching costs are weak by the filing's own account: it 'typically sell[s] products pursuant to purchase orders rather than long-term purchase commitments,' and customers 'have, and others may in the future, cancel or defer purchase orders on short notice without incurring a significant penalty.'

Leadership clear leader

Leadership is measured, not inferred. W3Techs on 2026-09-17 records an 85.0% reverse-proxy market share against 5.5% for Amazon CloudFront and 2.1% for Akamai, and makes Cloudflare the largest authoritative-DNS provider at 18.5% of all websites versus 9.9% for the next-placed GoDaddy Group. The FY2025 10-K reports the enterprise side moving the same way - 4,298 large customers at 2025 year-end against 3,497 a year earlier and 2,756 in 2023 - and the Q4/FY2025 results release (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) cites the largest annual contract value deal in company history at about $42.5M per year. The band is for the application-services core the share data covers; in SASE and in serverless compute Cloudflare is a challenger to larger incumbents, and no independent placement naming Cloudflare in those markets was obtained for this profile.

Citing MIC (February 2026), the report puts the Company at approximately 18% of the roughly 135,350K notebooks, 24% of the 39,711K desktops and 22% of the 12,370K servers manufactured in Taiwan in 2025, and lists it among the major Taiwan ODMs in every category it charts (notebooks with Quanta, Compal, Inventec and Pegatron; servers with Hon Hai, Quanta, Inventec and MiTAC). It describes this only as "considerable market competitiveness" and claims no first-place rank.

The filing claims no market-share leadership and gives no share figure. It states 'we believe that we compete favorably with respect to most of these factors' while immediately conceding that 'most of our competitors have longer operating histories, significantly greater resources, greater name recognition, or deeper market penetration,' naming Cisco, Dell, Hewlett-Packard Enterprise and Lenovo plus ODMs Foxconn, Quanta Computer and Wiwynn. The one leadership claim it does make is narrow and structural — that it believes it is the only major vendor in its class manufacturing a significant portion of its systems in the United States — plus a stated goal (not an achievement) to 'be the first to market with superior product designs.' Competing favorably against larger, better-penetrated rivals without asserting share leadership is parity, not leadership.

Pricing power moderate

Evidence cuts both ways, which is why this is not the top band. For it: GAAP gross margin has never left a 74.5-78.7% band across FY2017-FY2025 (SEC XBRL fundamentals on this site) even as revenue compounded 16x, and the Q4/FY2025 results release (cloudflare.com/press/press-releases/2026/cloudflare-announces-fourth-quarter-and-fiscal-year-2025-financial-results/) shows customers committing more rather than less - RPO +48% year over year and new ACV up nearly 50%. Against it: FY2025's 74.5% is the lowest reading in that nine-year series, a large permanent free tier anchors the entry price, the 10-K positions Workers 'at prices that are highly competitive with public cloud vendors', and the competition risk factor warns that larger rivals can 'sell products and services with which we compete at zero or negative margins, offer fee waivers and reductions or other economic and non-economic concessions', with competitive pressure that 'may result in price reductions, fewer subscriptions, reduced revenue and gross margin'.

'Historically, these pricing pressures have led to a continued decline of average selling prices across our business and we expect that these historical trends will continue.' On large orders: 'Large orders are generally subject to intense competition and pricing pressure which can have an adverse impact on our margins and results of operations.' It concedes it has 'accepted customer orders with various types of component pricing protection' which 'increased our exposure to component pricing fluctuations and have adversely affected our financial results in certain quarters,' and that FY2026 industry supply constraints in memory, storage, GPUs and CPUs affected 'the pricing of these items.' Summary

Cloudflare sells security, performance and connectivity as services delivered from one global anycast network rather than from boxes at a customer's edge. The FY2025 10-K frames the market as a consolidation away from enterprises that 'string together a diverse set of on-premises hardware boxes from different vendors' and away from 'stringing together multiple point-cloud solutions that only address specific network needs', toward one integrated provider it calls the Connectivity Cloud, and places Cloudflare as 'a leader in this Connectivity Cloud category'. The economics are unusual: idle capacity funds a free tier, the free tier buys global traffic scale, that scale makes Cloudflare a peering partner ISPs want, and peering cuts colocation and bandwidth cost - a loop the filing says 'become[s] even more powerful' as the network grows. Independent measurement confirms where that loop has already settled the market: W3Techs on 2026-09-17 shows an 85.0% reverse-proxy share and the largest authoritative-DNS footprint at 18.5% of all websites. Commercially the company ended 2025 with roughly 332,000 paying customers in more than 190 countries and 4,298 large customers, up from 2,756 two years earlier, with no customer above 10% of revenue. The contested half of the story is the growth half: the SASE platform competes with established cloud-security, email-security and SD-WAN vendors, and the developer platform competes for storage and compute against hyperscalers, markets where the 10-K's own risk factors concede rivals have greater name recognition, larger customer bases and 'more mature products and services developed for large customers'. The core is defended; the adjacencies are being fought for, and FY2025 gross margin at a nine-year low of 74.5% is the first visible cost of building GPU capacity for that fight.

Wistron is a Taiwanese ODM whose business, per its 2025 annual report, "primarily covers the R&D, manufacturing, testing and after-sales services" of servers and AI computing devices, notebooks, desktops, monitors and other electronics, with 3C electronics at 98.5% of 2025 sales. Revenue more than doubled to NT$2.1865 trillion on what the Chairman's letter calls "triple-digit percentage growth in revenue from AI and general-purpose servers", and the report cites MIC data placing the Company at approximately 18% of Taiwan-made notebooks, 24% of desktops and 22% of servers in 2025. Against that, the gross profit margin was 6.1%, the report's own unfavorable factors name intense price competition, declining gross margins and relatively low barriers to entry, and three buyers took 39.32%, 21.21% and 12.81% of 2025 net sales. The long-term plan is to expand the proportion of higher-margin products such as AI computing devices and servers, and the manufacturing policy aims automation and AI-driven intelligent manufacturing at "higher-complexity, technically demanding product segments — expanding gross margins" — a stated path toward an advantage, not evidence that one exists yet.

Supermicro's edge, as its FY2026 10-K frames it, is speed and integration built on a common modular parts bin: it works with NVIDIA, Intel and AMD to 'align the design of our new products with their product release schedules,' then 'quickly assemble a broad portfolio of solutions by leveraging common building blocks across product lines.' During FY2026 it pushed that advantage up a level, growing Data Center Building Block Solutions to 'more than ten key subsystems' — coolant distribution units, heat exchangers, power shelves, switching, management software — and deploying DLC-2 liquid cooling the filing credits with up to 98% per-rack heat capture and up to 40% lower data center power draw. But the filing's competition and risk discussion is candid that this sits inside a price-taking market: ASPs decline structurally, one customer exceeded 10% of net sales in FY2026, and ODMs 'benefit from their scale and very low-cost manufacturing' while increasingly selling their own brands.

Chain position

Cloudflare sits between end users and whatever hosts the application - origin data centre, public cloud or SaaS - so it is a control layer in front of infrastructure rather than infrastructure a workload runs on, which the 10-K argues is the point: customers 'concerned about being locked in to any one public cloud provider' want policy enforced by 'an independent and integrated services provider'. Two AI-era roles follow from that position. As a supplier, the filing describes 'ongoing deployment of graphics processing units (GPUs) across our global network of servers' behind Workers AI, Vectorize and AI Gateway, putting inference next to the user instead of in a region. As a gatekeeper, the application-services suite now exists in part to 'easily identify, block and control access from AI crawlers and AI agents and operators' and underpins announced efforts to let content creators monetise how those crawlers reach their work - which makes Cloudflare a toll point between AI model builders and the open web.

Contract designer-manufacturer for brand and cloud customers: the report describes "professional OEM services supporting clients with world renowned brands", lists CPUs, SSDs and DRAM as main materials, and among its 2025 R&D results lists GPU servers supporting NVIDIA B300, AMD MI355 and Intel Gaudi 3.

Downstream system integrator: it converts third-party accelerators and CPUs (NVIDIA Blackwell/GB300 NVL72, AMD Instinct MI350, Intel Xeon 6) into validated racks, liquid cooling and full data-center building blocks sold to cloud service providers and enterprises. The AI angle is central, not incidental — the filing devotes a risk factor titled 'The AI industry has driven a significant portion of our recent success' and states 'A portion of the recent success of our server and storage solutions has been dependent on the integration of our products and services within the AI industry.'
