On cost: the cloud business 'benefits from three economies of scale' — datacenters with 'significantly lower cost per unit than smaller ones', demand aggregation, and multi-tenancy that lowers maintenance labor. On ecosystem: 'A well-established ecosystem creates beneficial network effects among users, application developers, and the platform provider that can accelerate growth.' Both are load-bearing at the new scale — 'Microsoft Cloud revenue increased 27% to $214.4 billion' and 'Commercial remaining performance obligation increased 84% to $678 billion.' Rated wide but held below full confidence because the same filing still cautions that 'Barriers to entry in many of our businesses are low.'

Narrow rather than wide because the FY2026 10-K argues both ways and its own risk factors are the harder side: it describes a self-reinforcing data advantage and says "we do not believe any of our competitors currently have a true platform offering equivalent to the Falcon platform", but the same filing calls the market for security and IT operations solutions "intensely competitive, fragmented", warns that "Competitive pricing pressure may reduce our gross profits", and still carries the July 19 Incident as having "had, and is expected to continue to have, an adverse effect on our business, sales, customer and partner relations, reputation" more than two years after it occurred.

That remains the one moat mechanism the filing asserts about Microsoft as a whole; the cost-of-scale passage stays scoped to 'our cloud business'.

The FY2026 10-K asserts leadership nowhere. Its AI offerings 'compete with AI products from hyperscalers, as well as products from other emerging competitors and other open-source offerings, many of which are also current or potential partners' — one of a small set at hyperscale in cloud and AI, an incumbent in productivity and PC operating systems.

The FY2026 10-K reports 'Gross margin increased $31.6 billion or 16% with growth across each of our segments', with 'Microsoft 365 Commercial revenue ... mainly affected by a combination of continued installed base growth and average revenue per user expansion'. The honest caveat: gross margin percentage 'decreased slightly driven by continued investments in AI infrastructure and growing AI product usage', with Microsoft Cloud gross margin down to 66%.

Foxconn's own 2Q26 disclosure rests the business on scale and integration: over 240 campuses in 24 countries, EMS market share above 40%, CNC and SMT automation close to 100%, and an L1-to-L12 in-house chain for AI racks — high-speed cable, power busbars, sockets and connectors, enclosures, chassis, heatsinks, PCB/PCBA, compute and switch trays, manifolds, racks — which management says lets the group 'maintain sound operating efficiency and yields in the face of high unit price and highly complex AI products'. Cloud and networking products were 51% of 2Q26 revenue, the company says it 'continues to expand its market share in AI server racks', and its stated AI advantage is 'providing complete, end-to-end system solutions, rather than just single products'. The counterweight is in the same release: 6.12% gross margin and a 3.75% operating margin on NT$2.53 trillion of quarterly revenue.

A single lightweight sensor collects enterprise data once and reuses it across 33 cloud modules, and the pooled telemetry trains the models every customer is then defended by — the 10-K calls this crowdsourced, high-fidelity data "cloud-scale AI" and treats it as the fundamental differentiator from competitors.

Chain position

Hyperscale AI-infrastructure buyer and platform distributor: monetizes upstream compute through Azure, Microsoft 365 Copilot, and the developer ecosystem.
