Moat rating narrow

The FY2025 10-K's own Competition section says the markets for Adobe's solutions are characterized by 'limited barriers to entry, short product lifecycles, customer price sensitivity ... and the frequent entry of new solutions or competitors', and Item 1A adds that Adobe 'face[s] increasing competition from companies offering generative and agentic AI solutions, including but not limited to prompt-based and multi-modal creation and editing, document productivity and understanding' - the two categories that carry the Digital Media segment. That disclosed contestability caps the moat below wide, while the same filing's industry-standard app designations and 89% consolidated gross margin keep it well above none.

narrow

The FY2025 10-K says 'we believe we have established a defensible competitive advantage through our power-first, innovation-driven strategy', resting on a power-native team, an application-agnostic framework for digital infrastructure design, end-to-end greenfield development capabilities, and the use of ASIC compute builds to rapidly and cost-effectively secure and monetize power. What separates this from no moat is scarce power: the filing says demand for energy capacity continues to outpace supply and that 'grid interconnection bottlenecks have further constrained access to power and digital infrastructure development', and Hut 8 reports 330 MW of utility capacity under construction at River Bend, commercialized in December 2025 through a 15-year triple-net lease supporting 245 MW of IT capacity, plus 1,230 MW of utility capacity under development. The same filing says 'The industries in which we operate are highly competitive and continuously evolving.', warns that these factors 'might not provide the competitive advantage we anticipate, or if they do, such competitive advantage might not endure', cites the River Bend lease (valued at $7.0 billion over the base term) as an example of expecting a significant portion of revenue from a limited number of customers, and says the company has not maintained consistent profitability. That supports narrow at most, not wide.

narrow

Silicon Motion's edge is real but shared with Phison and exposed to its own customers. Phison's 2025 annual report lists 'Phison, Silicon Motion, ASolid, Jmicron, etc.' as 'The major suppliers of controller chips'. Tom's Hardware (2025-05-29) reports that over a dozen SSD makers, among them Micron, Adata, Crucial, Kingston and Lexar, adopted Silicon Motion's SM2508 for PCIe 5.0 drives. It says a high-end market 'dominated' by Phison's E26 had been a 'monopoly' that 'is about to end'. NAND makers buy its controllers as well: the FY2025 20-F names two of them, Kioxia and Micron, alongside PHISEMI and AFASTOR, as customers above 10% of 2025 revenue. Gross profit was 42.3%, 45.9% and 48.3% of net sales in 2023, 2024 and 2025 (20-F), and 50.2% in Q2 2026 (results release, 2026-07-30). Against that, the 20-F says 'All the major NAND flash makers also have internal captive sources of controllers' and 'In the past, our operating results were negatively affected when NAND flash customers chose to insource controllers'. It also says controller average selling prices 'have historically decreased over time'. Phison's report gives market share as 'Not applicable because there is no clear statistical data', and no independent share figure was found, so the rating is narrow, not wide.

Moat type switching costs

The 10-K frames Adobe's differentiation as an integrated ecosystem the customer's work lives inside: Creative Cloud Pro subscribers get 'cloud storage to easily sync, access, collaborate and share their work, files and assets', the AI platform offers a choice of models 'without the friction of switching between workflows and platforms', and on the enterprise side 'Our competitive differentiation comes from the increased value we provide customers by integrating the Adobe Experience Platform with our comprehensive set of solutions'. 96% of FY2025 revenue is subscription, with $22.52B of remaining performance obligations, up 13% year over year.

cost scale

The 10-K says 'we believe success depends on the ability to secure scarce assets like power, data center equipment, and customers', and places part of its claimed edge in 'our ability to use ASIC compute infrastructure development to rapidly and cost-effectively secure and monetize power'. Its examples: Vega was energized less than a year after acquisition for an all-in cost of about $455,000 per megawatt, which the filing calls 'a fraction of traditional data center costs', and Salt Creek was completed for about $250,000 per MW; Vega also has immediate access to some of the lowest locational wholesale power prices in North America. These are low-redundancy ASIC compute builds, which the 10-K says carry relatively low capital intensity by design. The 'fraction of traditional data center costs' comparison is against a different facility tier, and the filing gives no peer cost comparison and no cost figure for its AI campuses.

intangibles ip

The advantage is controller and firmware know-how backed by patents, not lock-in. The FY2025 20-F says Silicon Motion has 'one of the broadest portfolios of controller intellectual property developed from our deep understanding of NAND characteristics'. It held '3,276 patents and 1,035 pending applications worldwide' as of April 7, 2026, and spent US$262.7 million on R&D in 2025; 1,837 of its 2,009 employees are engineers. It claims more NAND components from Kioxia, Micron, Samsung, SK Hynix, Sandisk and YMTC 'are supported by Silicon Motion controllers than any other company', a claim no outside source confirms. Switching costs are limited: Tom's Hardware (2025-05-29) lists drive makers moving to the SM2508 for their next-generation Gen5 SSDs, so customers can change controller suppliers between generations. In a Tom's Hardware interview (2026-06-16), Silicon Motion says its controller hardware is 'generally not customized' and that tailoring for each PC maker is done in firmware.

Leadership clear leader

In the segment that is 74% of FY2025 revenue ($17.65B of $23.77B) the 10-K asserts leadership outright: Illustrator 'our industry-standard vector graphics app', After Effects 'our industry-standard motion graphics and visual effects app', Acrobat 'a leading document productivity app', and 'category and brand leadership' in the Competition section. The claim does not extend to the whole company - the same section says the marketing solutions 'face broad competition from large, established enterprise software and cloud companies'.

fast follower

The 10-K says 'For example, we signed our first large scale single tenant AI data center lease and commenced construction of the site at our River Bend campus.', offered under the statement that to remain competitive with peers it may need to modify aspects of its business model. River Bend was commercialized in December 2025 through a 15-year triple-net lease supporting 245 MW of IT capacity; Fluidstack is expected to serve as tenant and Google is expected to provide a financial backstop, and initial delivery is targeted for Q2 2027. On speed, the filing says 'Through early engagement with Entergy Louisiana, we assumed key interconnection and development functions typically managed by the utility, such as the development of transmission and distribution infrastructure, materially accelerating originally quoted power delivery timelines.', and that Vega was energized 'less than a year after acquiring it'. It also warns that Hut 8 competes against companies 'that may be more established or have greater financial and other resources and/or expertise'. That describes a newer entrant moving quickly, not an established leader.

co leader

Third-party sources treat Silicon Motion and Phison as rivals in merchant NAND controllers. Phison's 2025 annual report lists both, together with ASolid and JMicron, among 'The major suppliers of controller chips', and gives its own market share as 'Not applicable because there is no clear statistical data'. Tom's Hardware (2025-05-29) says Phison's E26 had dominated high-end PCIe 5.0 client SSDs until SM2508 drives from over a dozen makers arrived. Its 2026-06-16 interview says 'both Silicon Motion and its rival Phison posted record Q1 results'. In that interview Silicon Motion puts its worldwide client SSD controller share at 'approaching 30% to 32%' and its UFS plus eMMC share of the Android smartphone market at 'around 25% to 26%'. These are the company's own estimates, and no tracker confirms them. The 20-F also names Microchip and small Chinese merchant controller suppliers as competitors. The band is therefore co-leader, not leader.

Pricing power strong

Per the same 10-K's segment table, Digital Media earned a 95% gross profit margin in FY2025 (96% FY2024, 95% FY2023) and consolidated gross margin held at 88%/89%/89% across FY2023-FY2025 while revenue grew 11% to $23.77B. 96% of revenue is subscription and remaining performance obligations reached $22.52B, up 13%. Item 1A's warning of 'downward pressure on pricing and gross margins' has not shown up in realized margin.

source: sec.gov

weak

The 10-K says ASIC compute, run through American Bitcoin, can only be profitable if hardware and electricity costs are below the price of the Bitcoin mined, which makes it a price-taking business. It also says Traditional Cloud and AI Cloud compete with cloud services providers for customers, and that the company has not maintained consistent profitability. River Bend's contracted triple-net lease economics are not in service yet; initial delivery is targeted for Q2 2027.

moderate

Margins have risen steadily. Gross profit was 42.3%, 45.9% and 48.3% of net sales in 2023, 2024 and 2025 (20-F). Gross margin was 50.2% in Q2 2026, and Q3 2026 is guided at 49.9% to 50.9% GAAP (results release, 2026-07-30). The 20-F credits 2025's gain 'primarily' to 'new projects and our ability to efficiently scale new products'. But it also says controller average selling prices 'have historically decreased over time'. It says the company may be forced to cut prices 'in response to new product introductions by our competitors', and that it gives large customers 'volume-related, price-discount incentives'. On SSD solutions, which contain NAND, it has 'limited ability to mark-up the cost of NAND flash components'. In the 2026 shortage, the company told Tom's Hardware (2026-06-16) that controller revenue grew because demand shifted to high-end controllers 'with higher ASPs', which more than made up for weaker low-end sales.

Summary

Adobe's durable advantage is the cost of leaving rather than any disclosed market share. Its FY2025 10-K calls Illustrator 'our industry-standard vector graphics app' and After Effects 'our industry-standard motion graphics and visual effects app', describes Acrobat as 'a leading document productivity app', and sells them as one subscription ecosystem where assets, workflows and collaboration are cloud-resident. The economics follow: Digital Media earned a 95% gross profit margin on $17.65B of FY2025 revenue, 74% of the company. The same filing is unusually candid about the limits, calling its markets characterized by 'limited barriers to entry' and warning that competition will 'continue to intensify' with named generative and agentic AI entrants in both creation and document productivity - so the moat reads narrow rather than wide, held today by realized pricing and switching costs rather than by structural protection.

Per its FY2025 10-K, Hut 8 is a power-first infrastructure developer. It originates powered land and interconnections, uses ASIC compute builds, which the filing says combine relatively low capital intensity with rapid deployment, as a transitional load to monetize sites sooner, and aims to transition suitable power assets to higher-return uses; its River Bend campus was commercialized through a 15-year AI data center lease. The filing claims a defensible advantage but warns it might not provide the advantage anticipated, or might not endure. It says Hut 8 competes for powered land with digital infrastructure developers and large-scale Bitcoin miners, and its first AI campus is still under construction. Its majority-owned Bitcoin miner, American Bitcoin, can only be profitable when mining costs are below the price of the Bitcoin mined, and the filing says it believes American Bitcoin must keep acquiring miners to keep up with a growing global network hashrate.

Silicon Motion is a fabless designer of NAND flash controllers. Its customers are NAND flash makers, module makers, hyperscalers and OEMs. Revenue rose 10% to US$885.6 million in 2025 (20-F). SSD controllers were 45% to 50% of 2025 net sales, eMMC and UFS controllers 40% to 45%, and SSD solutions 0% to 5%. Its five largest customers were approximately 66% of 2025 revenue, and 79% of revenue came from sales in China, Japan and Singapore. The 2026 NAND shortage lifted Q2 2026 net sales to $451.0 million, up 127% Y/Y (results release, 2026-07-30). The company told Tom's Hardware (2026-06-16) that it gained because PC makers short of NAND turned to module makers, and 'most module makers use our controllers'. In merchant controllers, Phison's annual report names it alongside Phison among the major suppliers, and Tom's Hardware calls Phison its rival, but every major NAND maker also has its own captive controllers (20-F). Its growth bets are MonTitan enterprise SSD controllers, whose shipments were set to begin in Q2 2026 per TrendForce (2026-04-29), and Ferri and boot-drive storage solutions. In the enterprise SSD market, TrendForce's 2Q26 top five brands are all NAND makers.

Chain position

An AI-application layer company that both builds its own commercially safe Firefly foundation models and licenses 'an extensive ecosystem of third-party models', distributing generative AI into creative, document and marketing workflows.

Power-first developer building AI data center capacity, beginning with River Bend under a 15-year lease (Fluidstack is the expected tenant and Google is expected to provide a financial backstop; initial delivery is targeted for Q2 2027), and runs Bitcoin mining through majority-owned American Bitcoin.

Fabless merchant NAND controller designer. It sends its designs to independent foundries (Tom's Hardware says the SM2508 is made on TSMC's N6) and sells controllers to NAND makers such as Micron and Kioxia, to module makers and to OEMs. NAND makers are both among its largest customers and, through their in-house controllers, its competitors.
