Cipher (renamed Cipher Digital Inc. on 20 February 2026) holds signed, credit-supported leases but has not yet shown that they amount to a durable advantage. Its 2025 Form 10-K (filed 2026-02-24) says "Through the end of 2025, our revenue has been derived from mining bitcoin". Its Q2 2026 business update (2026-08-04, Exhibit 99.1, https://www.sec.gov/Archives/edgar/data/1819989/000181998926000038/q226_earningsxprxdraftxvf.htm) reported "Q2 2026 Revenue of $25 million", and its first HPC rent began only in August 2026 at Black Pearl. The 10-K's own risk factors describe a contested market. They say "There has been an increasing number of businesses constructing HPC data centers, which has resulted in increasing competition and pricing pressure that may cause us to reduce our pricing in order to remain competitive", that "our data centers are single-tenant properties", and that lessees "will have the right to terminate the lease if there are significant delays in the completion of construction". At Barber Lake, where the 10-K targeted Phase I delivery "by September 30, 2026", a September 2026 amendment, made "In connection with change orders and the continued evolution of tenant requirements", moved data-hall deliveries to the fourth quarter of 2026 through the first quarter of 2027. Under it, Cipher "will bear the first $359.3 million of costs in excess of the initial budgeted amount" (2026-09-25). There is real counter-evidence: a 15-year Amazon lease, a Google-backstopped Fluidstack lease whose contracted life a "leading AI lab" extended to 20 years, and a third lease with an investment-grade hyperscale tenant. Until that capacity is delivered and paying rent, though, a moat is not shown, so the band is none.

Axcelis's FY2025 10-K describes a protected but contested position. On the durable side, it says 'Axcelis and Applied Materials are the only ion implant system manufacturers with a full range of implant products'. About 3,400 Axcelis products are in use in 27 countries, and they feed an aftermarket business (CS&I) that earned $268.0 million, or 31.9% of 2025 revenue. The company holds 169 active U.S. patents and 356 active patents granted in other countries. On the limiting side, the risk factors say the ion implant segment 'includes one company with substantially greater financial, engineering, manufacturing, marketing and customer service and support resources', as well as 'several smaller companies that could provide innovative systems'. U.S. export controls 'exacerbate the risk that Chinese customers will change suppliers to non-U.S. vendors', while Kingstone Semiconductor and CETC 'continue to develop ion implanters for the Chinese domestic market'. 'None of our customers have entered into a long-term agreement requiring it to purchase our products.' Revenue fell to $839.0 million in 2025 from $1,017.9 million in 2024. A full-line position with a large installed base, against a better-resourced rival and new Chinese entrants, is a narrow moat.

Moat type none

No moat source is demonstrated yet. Switching costs are the most likely candidate, since the leases are long (15 years at Black Pearl; Barber Lake now a 20-year contracted life) and each site has a single tenant. But the 10-K says tenant guarantees "will only be effective after rent commencement under such leases and are subject to certain limitations", and by August 2026 rent had begun at only one site. The advantages the 10-K claims are the company's own. It speaks of "industry-leading expertise in originating and securing industrial-scale, greenfield data center sites" and of securing West Texas land "on more favorable terms than in more established data center markets". The same document says "there is significant competition for power capacity and energized facilities". Intellectual property is modest: "four granted United States patents and one issued patent in Taiwan". With 66 full-time employees, Cipher has no scale advantage over the competitors it names: CoreWeave, Digital Realty, Equinix, Vantage Data Centers and Aligned Data Centers.

The durable edge rests on proprietary IP and software: the full-stack CUDA development platform running on all NVIDIA GPUs plus hundreds of proprietary domain libraries/SDKs/APIs, and $76.7B cumulative R&D yielding "inventions that are essential to modern computing" (NVIDIA invented the GPU in 1999). This is reinforced by developer-ecosystem network effects and CUDA switching costs, per the FY2026 10-K Business section.

The FY2025 10-K grounds the advantage in owned implant technology rather than contractual lock-in. Its Purion implanters share 'a common platform which enables a unique combination of implant purity, precision, and productivity', and its high energy systems use 'production-proven RF Linac high energy, spot beam technology'. System assembly and testing stays in-house 'due to the high degree of expertise and intellectual property associated with the process and design'. The company holds 169 active U.S. and 356 foreign patents, though it says it is not 'substantially dependent on any single patent or any group of patents'. The installed base supports aftermarket revenue but does not lock customers in: the risk factors say customers often train 'their own staff to maintain and service' equipment and buy parts that are not patent-protected from third parties. Switching costs are therefore the weaker candidate.

Leadership fast follower

No independent share or rank was found. The 10-K names CoreWeave, Digital Realty, Equinix, Vantage Data Centers and Aligned Data Centers as competitors, along with miners that have "signed leases with hyperscalers and HPC tenants": Hut 8, IREN, TeraWulf, Core Scientific and Applied Digital. Cipher has signed hyperscale-grade tenants (Amazon; Fluidstack with a Google backstop; a third investment-grade hyperscaler) but delivered its first HPC capacity only in August 2026 (Q2 2026 update). That makes it a fast follower. Its self-description as "a leading developer, owner, and operator of industrial-scale data centers" is the company's own claim and is not counted.

FY2026 Data Center revenue was $193.7B (~90% of the $215.9B total), up 68% YoY on the Blackwell ramp, and NVIDIA describes itself as "a data center scale AI infrastructure company reshaping all industries." The 10-K frames named rivals as parties who "provide or intend to provide" GPUs/accelerators — incumbent-leader positioning.

The FY2025 10-K says 'In the market for ion implantation systems, we mainly compete against Applied Materials' and that the two 'are the only ion implant system manufacturers with a full range of implant products'. It claims Axcelis 'has been a market leader in high energy ion implanters for many years' and is 'a technology leader and supplier of choice' in power devices. But its risk factors say the implant segment includes 'one company with substantially greater' resources (unnamed there; Applied Materials is the main rival it names), and it lists 'Achieve market share leadership across all served markets' as a 2026 goal rather than a current fact. No third-party market-share source was fetched, so these are the company's own claims. Which of the two full-line suppliers has the larger overall share is not established by the sources read. Because the only basis for a shared lead is the company's own description, and that description treats share leadership as a goal not yet met, the band is held at fast_follower rather than co_leader.

Pricing power weak

The 10-K says competition "has resulted in increasing competition and pricing pressure that may cause us to reduce our pricing in order to remain competitive". It adds that if customers cut usage "we may be compelled to lower our prices or risk losing a significant customer". At Barber Lake, Cipher agreed to absorb "the first $359.3 million of costs in excess of the initial budgeted amount", with the tenant reimbursing "50% of any such costs above that amount" (2026-09-25, Exhibit 99.1, https://www.sec.gov/Archives/edgar/data/1819989/000181998926000043/barberlakeleaseamendmentpr.htm). Its one input-cost edge is specific to mining: Odessa's power costs about 2.8 c/kWh under the Luminant contract, available "until at least July 2027". A landlord that concedes cost overruns to its tenants has weak pricing power.

The FY2025 10-K reports gross margin of 44.9% in 2025 against 44.7% in 2024. That held steady while revenue fell from $1,017.9 million to $839.0 million, but its risk factors warn that 'if we must lower prices to remain competitive without commensurate cost of goods savings, our gross margin and profitability will be adversely affected'. They also say that if suppliers raise component costs, Axcelis 'may not be able to raise the price of our products to cover all or part of the increased cost'. On the Q2 2026 call (https://www.marketbeat.com/earnings/reports/2026-8-5-axcelis-technologies-inc-stock/), management reported a non-GAAP gross margin of 42.7% (the call states its income-statement measures are non-GAAP unless noted, so it is not directly comparable with the 10-K's GAAP figures), 'slightly below our outlook of 43%', citing CS&I mix and higher than anticipated services costs.

Summary

Cipher built bitcoin mining data centres in Texas and is now developing single-tenant AI and HPC campuses for lease to hyperscalers. Its 10-K reports a portfolio of "4.2 gigawatts ("GW") of capacity across 10 sites". It lists a 15-year Amazon Web Services lease for about 300 MW of turnkey capacity at Black Pearl and a Fluidstack lease at Barber Lake (300 MW gross) under which Google "has agreed to backstop certain obligations of Fluidstack". It describes bitcoin mining at Odessa on a Luminant power contract at about 2.8 c/kWh. In 2026 it signed a third campus lease "with an investment-grade Hyperscale tenant" (Q1 2026 update, 2026-05-05), delivered first Black Pearl capacity in August "two months ahead of the original schedule" with rent commenced, and fully funded its Stingray development with a bond (Q2 2026 update). On 2026-09-25 it said Barber Lake's contracted life was extended from 10 to 20 years, taking contracted revenue at the site "from $3.8 billion to over $9 billion". The 10-K says Odessa was "the first bitcoin mining data center awarded the Management and Operations, or M&O, Stamp of Approval award from the Uptime Institute", which is independent recognition of how the company operates. Against this, the latest quarter's revenue was still bitcoin mining and fell to $25 million. The 10-K describes growing "competition and pricing pressure", single-tenant concentration, and termination rights for construction delays. The Barber Lake schedule was reset, and Cipher absorbs the first $359.3 million of cost overruns. Cipher's contracted pipeline is substantial, but a competitive advantage is not yet demonstrated, so it is rated as having no moat. That could change to narrow once its leased campuses are delivered and paying rent.

NVIDIA pairs market-leading accelerated-computing hardware (the Blackwell data-center platform) with a proprietary full-stack software moat — CUDA plus hundreds of domain libraries — funded by $76.7B of cumulative R&D, and its "large and growing number of developers and installed base... strengthens our ecosystem and increases the value of our platform for our customers" (FY2026 10-K). Competition is intensifying from AMD, Intel and Huawei, and from hyperscalers (Alphabet, Amazon, Microsoft) designing internal AI silicon, but rivals must overcome NVIDIA's entrenched CUDA software ecosystem to displace it.

Axcelis is an ion-implant specialist. The FY2025 10-K says implantation was 98.2% of 2025 revenue, sold as the Purion family of high energy, high current and medium current single-wafer implanters, the Ovation batch implanters, and aftermarket parts, upgrades and services. Its strongest ground is power devices. Axcelis calls itself 'a technology leader and supplier of choice in the implant-intensive power device segment', which made up 55% of the value of 2025 system shipments, and its Purion Power Series covers silicon carbide wafers. 2025 was a down year: revenue fell to $839.0 million from $1,017.9 million, systems backlog to $457.0 million from $645.8 million, and operating profit to $119.3 million from $210.8 million, while gross margin held at 44.9%. The 10-K names Applied Materials as the main rival and the only other full-range implant maker; other competitors include Sumitomo Heavy Industries Ion Technology, Nissin Ion Equipment, Advanced Ion Beam Technology and two Chinese developers. Among its 2026 goals the company lists 'Achieve market share leadership across all served markets', which it has not yet reached. On the Q2 2026 call (https://www.marketbeat.com/earnings/reports/2026-8-5-axcelis-technologies-inc-stock/), management said electric vehicles remain the number one driver of silicon carbide demand. It also said it expects its merger with Veeco, under which each Veeco share converts into 0.3575 Axcelis shares according to the 10-K, to close in the second half of 2026, pending approval in China.

Chain position

Cipher develops single-tenant, powered data-centre campuses for hyperscale and AI tenants: Amazon at Black Pearl, Fluidstack (backstopped by Google) at Barber Lake, and an unnamed investment-grade hyperscaler at a third campus. Meanwhile it winds down bitcoin mining.

Upstream compute-platform supplier: NVIDIA sells full-stack data-center systems (GPU + Arm CPU + DPU + NVLink/InfiniBand networking + CUDA software) to cloud providers and enterprises, and relies on third-party foundry/assembly-test-packaging partners (e.g., SPIL, Amkor, Wistron, Fabrinet). Per the FY2026 10-K, several of its largest customers (hyperscalers such as Amazon, Alphabet, Microsoft) are simultaneously customers and emerging competitors developing internal accelerated-computing silicon.

A front-end wafer-fab equipment supplier to chipmakers, concentrated in Asia and in power devices. The FY2025 10-K says implanter shipments to Asian customers were 76.0% of 2025 system revenue, international sales 83.7% of total revenue, and the top ten customers 55.2% of net sales. It also says sales to Chinese customers are expected to remain significant under U.S. export-control licensing.
